Fix it before you rebuild it.

On Booking.com for Business I repaired what we could inside the legacy system first and tested each change, so the full redesign was a decision backed by evidence rather than a leap.

02 — SCOPE

Descope to the decision.

Unleashed's dashboard was an operational data dump. I cut it down to what teams actually needed to make a faster call, and nothing else.

03 — OVERLAP

Work in the overlap, not after it.

Researchers, engineers and PMs throughout the project. Twenty-plus moderated sessions, AI-built prototypes, MVPs run in parallel with the live control.
